Finding 1 — Distribution isn’t uniform

When FMCG executives look at regional dispatch summaries, an entire local government area (LGA) or state is often represented as a single percentage metric. The commercial assumption is that if primary distribution vans are rolling into Ibadan, retail coverage across the city is reasonably consistent.

“Treating an entire territory as a single homogeneous market blinds sales directors to massive micro-geographic drop-offs where consumer demand remains completely unserved.”

— Naimexi Trade Audit Report, Oyo Field Corridor

The ground reality captured across our merchant network is radically different. In central Ibadan North (covering commercial trade corridors like Bodija and Agbowo), on-shelf product availability sits at a healthy 88%. Yet just 15 minutes away along the eastern axis in Egbeda, availability plummets to 44%.

Finding 2 — Being listed doesn’t mean being available

There is a massive distinction between a store that has agreed to carry your product and a store that actually has that product ready for a shopper to buy right now.

The Phantom Distribution Phenomenon: Retail records on distributor route sheets showed an 82.3% active listing score, yet almost a quarter had empty shelves when shoppers arrived.

Across our audit, 82.3% of stores were formally recorded on distributor route sheets as active stockists. Yet when our field network visited those exact stores, 24.2% were completely stocked out. Their shelves were bare of the SKU, or the space had been temporarily surrendered to competing alternatives.

This phantom distribution creates an expensive illusion: sales management believes the brand has conquered retail coverage, while at the point of sale, 1 out of every 4 consumer purchase moments ends in frustration or brand switching.

Finding 2 Visual: On-Shelf Availability Reality

Listed Outlets vs. Actual Shelf Availability

Sales route lists show 82.3% brand distribution, but real-time store checks reveal nearly 1 in 4 stores are completely stocked out.

Finding 3 — Your next outlet may already be selling your competitor

When sales leaders mandate expansion, trade reps frequently resort to wandering through secondary markets searching for brand-new retail kiosks. This cold prospecting is slow, capital-intensive, and carries low conversion rates.

Our observation network identified that 21% of category-active stores (39 retail outlets) were actively stocking the direct competitor (Golden Penny) but carried zero inventory of the target brand.

These are not cold leads. The merchant has already validated consumer appetite for packaged noodles, maintains daily working capital for the category, and has shelf space allocated for it. Activating these competitor-exclusive outlets offers the fastest route to volume growth with minimum sales friction.

Finding 3 Key Visual: Competitor Conquest White-Space

Where Competitors Hold Ground While You Are Absent

21% of category-active retail outlets (39 stores) stock your direct competitor, but do not have your product on shelf. These represent the lowest-friction growth targets.

Why Competitor-Only Stores Are Primed For Conquest
  • Category Proof: The store owner already commits daily working capital to buy packaged noodles.
  • Existing Traffic: Walk-in shoppers actively purchase quick-meal noodles at this exact street corner.
  • Fastest Pitch: The field rep doesn't need to explain why they should sell noodles — only offer margin parity or supply reliability.
The Traditional Sales Expansion Mistake
  • Cold Prospecting: Canvassing empty or unproven kiosks that may not have customer demand for packaged noodles.
  • Capital Hesitation: Retailers without category history resist taking on cartons due to perceived inventory risk.
  • High Rep Burnout: Sales vans spend hours pitching low-volume outlets while driving past primed competitor outlets.

Step 04

Direct Dispatch

Sales reps routed straight to high-potential target accounts.

Commercial Strategy

What This Means for FMCG Sales Teams

Commercial leaders do not need more aggregated macro dashboards. They need actionable execution priorities for their field teams. Here are three immediate actions:

1

Find White-Space Outlets

Stop forcing field representatives to canvas streets blind. Route them directly to stores that are confirmed active in your category where your brand is absent. These merchants already understand your product velocity and have cash flow ready.

3.8x faster outlet conversion
2

Recover Lost Availability

Differentiate between stores that don't carry your product and stores that have simply run dry. Stocked-out stores already love your product — they just need faster replenishment cycles or smaller case sizes to maintain 100% on-shelf presence.

Immediate ~24% revenue recapture
3

Prioritize Field Execution

Stop treating an entire LGA as one uniform trade zone. Dispatch delivery vans and trade merchandising reps to specific high-density micro-corridors like Egbeda or Moniya where stock-out friction is eroding your market share.

Optimized fuel & rep van routing

Three Questions Every FMCG Commercial Leader Must Answer:

?
Where should I find new shops?

Identify stores active in your category ready for instant onboarding.

?
Where am I losing sales to stock-outs?

Isolate phantom listings and restore replenishment before consumers switch.

?
Where is my competitor present and I am not?

Conquer competitor-exclusive accounts with high category turnover.
